Reciprocity and Atomic Structure

Reciprocity is an alternative to hierarchy. In an atomic structure everyone is the nucleus of their own organization, held together by mutual agreements instead of a chain of command.

Main questions

  1. What are the essential elements of successful agreements?
  2. What are the drivers of accountability?
  3. How can physics and complex systems inform organizational behavior?

Core concepts

Structural differences

The industrial hierarchy is optimized for mass production in stable markets and often falls into a power trap, where the organization exists to preserve its leaders' authority. Where conditions are volatile and a business needs innovation and adaptive growth, reciprocity does better. The only wrong answer is a compromised hybrid of both!

Everyone is a nucleus

In an atomic chart each person is the center of their own organization, with orbits for the projects, functions, and cohorts where they work. Each orbit has its own leadership and accountability arrangements with peers, supervisors, advisors, and clients.

Group sizes

People do their best work in groups of 5 to 12 and hold stable relationships with dozens. A typical atomic organization has 5 to 7 orbits, a core of 25 to 30 relationships, and a community of up to 150.

Agreements provide accountability

Reciprocity runs on mutual agreements among professionals that carry contractual consequences. Agreements formalize commitments, govern outputs, and scale through charters and portfolios. They need shared information to be fair, but they do not need to be equal.

Teams form in projects

A project is owned by a small team with differing roles and overlapping skills. Each has a business owner who pays for a defined output, and a charter that sets the metrics, boundaries, and resources.

Portfolios build enterprise value

Projects assemble into portfolios: guild, service, or functional portfolios make the firm more efficient; product, brand, or business portfolios deliver value to customers; the enterprise portfolio sets strategy for long-term value.
